The First Ninety Days: Rolling the Programme Out

A curriculum is a document; a rollout is a campaign. Run the certification for the first cohort (drivers of the pilot trucks plus the most respected senior drivers on the diesel fleet), publish the telemetry baseline openly, and make the message explicit: the league table starts empty, and last month's diesel habits don't count. Days 11–45 — full-fleet certification in rotating cohorts, with each newly certified driver's first month metered individually. The early spread will be wide; that is expected, and it is the coaching map. Days 46–90 — the first league-table cycles publish monthly, the champion-driver programme identifies the internal trainers, and the coaching triggers (late braking, launch spikes, out-of-window charging) begin firing to supervisor dashboards rather than to management only — the distinction matters, because coaching that feels like surveillance decays, while coaching that feels like the shift supervisor's daily tool sticks.

Three failure modes account for nearly every collapsed programme we have been asked to rehabilitate. First, the training was a launch event rather than a system — one memorable week, no telemetry follow-through, and within a quarter the fleet's average kWh/km crept back toward baseline. Second, the league table measured absolute consumption across unequal routes, poisoning it in the drivers' eyes; normalisation by route and conditions is not statistical luxury, it is the table's legitimacy. Third, management exempted itself — dispatchers and planners kept assigning duty without reference to SoC or charge windows, leaving drivers to absorb the consequences of decisions made above them. The curriculum works when the whole operating layer works; train the desk as seriously as the cab.

One quiet metric deserves board-level attention: retention.
